Is It Actually Broken?

Four things that alarm people and are entirely normal, and the versions of each that are not.

Air that feels cool coming out of the vents

Normal. Heat pump supply air is around 90 to 100 degrees — warmer than the room but cooler than your hand, so it feels cool while heating the house perfectly well. Not normal: sustained genuinely cold air while the thermostat is calling for heat, which suggests the system is stuck in cooling mode or has lost refrigerant capacity.

Normal. In cold damp weather frost builds on the outdoor coil and the system periodically reverses for a few minutes to melt it, producing steam that looks alarming and is not. Not normal: ice that never clears between cycles, ice encasing the whole unit, or defrost engaging almost continuously. Those are defrost control faults and they damage the coil over time.

Normal. Heat pumps are designed to run long, steady cycles rather than short powerful bursts — that is where their efficiency comes from, and a correctly sized one will run much of a cold day. Not normal: running continuously while never reaching setpoint, or running with auxiliary heat engaged the entire time.

What people ask when a heat pump seems to be misbehaving.

Why is my heat pump running constantly?

Long cycles are normal and are exactly how a heat pump achieves its efficiency — a correctly sized one will run much of a cold day rather than switching on and off. The problem is running constantly while never reaching the setpoint, or running with auxiliary heat engaged the whole time. Those point at refrigerant charge, airflow restriction or a system undersized for the house.

Some frost on the outdoor coil in cold damp weather is expected, and the defrost cycle clears it periodically — that is the brief reversal that makes the unit steam. What is not expected is ice that persists between cycles or builds until the unit is encased. That is a defrost control, sensor or board fault, and left alone it damages the coil and eventually threatens the compressor.

It depends heavily on the component. Capacitors, contactors, defrost sensors and thermostat issues are at the inexpensive end. Refrigerant leak repair sits in the middle, since finding the leak is most of the work. Reversing valves and compressors are major repairs, and on an older system we would talk through whether replacement makes better sense. We diagnose first and quote flat before doing anything.

Occasionally during a hard freeze, no. Frequently, or in mild weather, yes — that is a fault worth acting on. Auxiliary heat is electric resistance heating that costs several times what the heat pump does to run, and in this climate it should be a rare backstop rather than a regular participant. The usual causes are low refrigerant, a defrost fault or thermostat set-backs demanding large recoveries.

Yes — in summer a heat pump is simply an air conditioner, and all our cooling diagnostics apply. In fact a summer repair visit is a good opportunity to test heating mode too, which is how reversing valve problems get caught in July rather than discovered on the first cold night in November.

It depends on the repair and the age. Under about ten years, most repairs are worth making. Past twelve to fifteen, a major repair such as a compressor or reversing valve usually costs enough that replacement is the better decision, particularly given how much more efficient current equipment is.
